Solution

CI/CD Acceleration

Faster builds, tests, and feedback.

We trace the entire path from commit to result, identify the bottleneck, and fix it in the active pipeline.

Time is lost across multiple stages

A slow CI rarely comes down to a single lengthy command. Time accumulates in queues, environment preparation, building, tests, retries, and transferring artifacts between stages.

  1. Queue
  2. Environment
  3. Build
  4. Tests
  5. Artifacts
  6. Deploy

Optimizing each segment independently can increase infrastructure spending while barely improving feedback loop speed. That is why we look at the entire path first.

Where we start

Reconstructing the picture from run history

We gather telemetry from CI to pinpoint where the team is truly waiting:

  • how much time tasks spend waiting in queue;
  • which stages form the critical path;
  • where duplicate work is executed;
  • which tests are flaky;
  • why the pipeline needs manual reruns;
  • how variance shifts between builds.

The baseline is recorded before making changes. It becomes our benchmark.

Fixing what delays feedback

Depending on the identified root cause, work may involve:

Builds and dependencies

Configuring caching, eliminating redundant steps, and avoiding duplicate artifact generation.

Tests

Restructuring execution order, worker allocation, and addressing flakiness. Verifying which tests define the critical path.

Runners and environment

Resolving queue contention, cold starts, and environment readiness. Sizing resources to match workload profiles.

Pipeline structure

Decoupling independent stages and moving quick feedback loops earlier. Failures should become apparent before the entire run completes.

We only modify parts that directly drive the agreed-upon outcome.

What you can try

Obvious fixes don’t always help

Adding runners

Reduces queue time if contention is indeed the issue. Builds and tests won’t run faster, but infrastructure costs will climb.

Running more tasks in parallel

Helps independent tests. If they share state or environments, concurrency introduces instability.

Disabling slow tests

Shortens the pipeline, but shifts feedback to later stages or production.

Assigning a developer with AI tools

A reasonable choice when the root cause is already isolated in one spot. When time is lost between code, tests, and infrastructure, localized tuning merely displaces latency.

Result

Impact visible in subsequent runs

Deliverables include code and CI configuration changes, documentation of architectural decisions, and telemetry tracking selected metrics.

We benchmark the pipeline against baseline: wait time, critical path duration, rerun frequency, or other team-aligned indicators.

Exact impact cannot be predicted prior to measurement. If the cause lies in architecture or test design beyond agreed scope, we document it separately.
